Costs & payment

Should I give my Chinese supplier emergency funding?

Do not provide emergency funding on reassurance alone. Verify the specific production bottleneck, compare capped milestone payments with replacement sourcing, and assess the total exposure if rescue fails. Obtain independent finance and legal advice before committing. Evidence gathering in China can be supported by Cambridge China Bridge.

Prove what is stopping your order

Ask for an order-specific explanation: the unpaid material invoice, component shortage, subcontractor hold or other expense stopping production. Request the amount needed, intended payee, supporting documents and the production step it would unlock. Reconcile your previous payments against materials purchased, work completed and cash still needed through shipment.

Have someone independently check the goods, materials and production status at the actual site. With the supplier's permission, confirm the claimed blockage with the relevant upstream supplier. The factory audit guide covers capability checks; this decision needs current evidence that the proposed payment can remove the blockage. Refusal of access or conflicting records is a reason to pause.

Compare completion with replacement sourcing

Request a revised completion plan showing remaining purchases, available staff, production capacity, quality checks and shipment arrangements. Ask what happens if customer receipts arrive late or another creditor demands payment. A material purchase is not a rescue plan if the factory still cannot fund the remaining work.

In parallel, obtain a replacement proposal against the same approved specification. Compare new tooling, samples, testing, inspection, freight, transition disruption and access to existing materials. Follow the second supplier qualification guide: a quotation does not prove a replacement can deliver acceptable goods.

Cap funding and tie it to verified progress

If funding remains a candidate, propose a written overall cap, defined uses and payments released only against agreed evidence. Specify who checks progress and who authorises payment. Distinguish an accelerated order payment, a price increase and a separate loan; ask your advisers to review the proposed arrangement before signing.

Consider direct payment for identified materials only after advisers review how it affects the existing order and payment obligations. Confirm the payee independently, record how the payment reduces the order balance, and verify delivery to your production site. Receipts alone do not prove acceptable output; use batch inspection for the agreed quality gate. Pause unreleased funding when evidence fails.

Assess all the money at risk

Prepare separate completion, rescue-failure and replacement scenarios. Include existing deposits, tooling payments, additional funding, the remaining order balance, inspection, testing, freight, taxes, borrowing costs and customer disruption. Show peak cash needed before customer receipts arrive. Avoid counting an accelerated payment again as an additional payment.

Keep prior exposure visible, but judge fresh spending by what it can achieve from today. Do not treat stock, tooling, promised refunds or customer sales as available cash without a credible recovery or collection basis. Ask whether your business could still pay its own bills if the rescue failed and replacement sourcing also required funding.

Get independent advice before committing

Give an independent accountant or finance adviser the supplier evidence and your cash-flow scenarios. Ask them to challenge affordability and the completion assumptions. Ask an independent solicitor experienced in cross-border commercial contracts to review payment changes, proposed security, recovery options and consequences of stopping or replacing the order. Do not assume a signed promise makes recovery practical.

If your UK business is itself facing financial difficulty, Insolvency Service guidance advises seeking professional advice early to understand your options. Record the buyer's decision, spending cap, evidence gates and stop conditions before committing. Cambridge China Bridge can support factory checks and replacement sourcing through its own staff in China; obtain independent finance and legal advice separately.

Frequently asked questions

Should I pay more to save my existing deposit?

An existing deposit is not sufficient reason to pay more. Compare the fresh spending needed for completion with replacement, and assess whether you can absorb a failed rescue.

What evidence should I ask for before funding?

Ask for the blocked expense, supporting invoice, intended payee, verified production status and a cash plan through shipment. Check that paying it would actually restart your order.

Is paying the material supplier directly safer?

It may make the use of funds easier to check, but does not prove completion or protect recovery. Have advisers review the arrangement and confirm how it changes your remaining order balance.

When should I switch to another Chinese factory?

Consider replacement when the blockage cannot be verified, funding requests keep changing or completion remains unaffordable. Qualify the replacement against your approved specification before relying on it.
