How to agree sourcing-service reporting deadlines

Agree a written reporting schedule before the search starts: when updates arrive, what they contain, which exceptions trigger immediate alerts, who answers buyer decision requests and how missed updates escalate. Set named contacts, cover arrangements and separate acknowledgement from resolution. Agree this with Cambridge China Bridge.

Put the reporting agreement in the project brief

Ask the sourcing service to confirm the reporting schedule in writing before work starts. Record the report owner, buyer recipient, backup contacts, delivery channel, first update date and recurring deadline. Specify the time zone, working calendar and holiday cover. Define whether each response deadline runs during agreed working hours or continuously.

Separate acknowledgement, substantive response and resolution deadlines. A message saying that an issue is being checked should give the next response deadline, rather than count as a completed answer. The sourcing brief guide covers the wider brief; add these reporting arrangements to it.

Require search updates even when results are limited

Each search update should show candidates approached, responses received, reasons for rejecting unsuitable candidates, outstanding evidence and the next action with its owner and due date. Distinguish factory statements from checks completed by the sourcing team. If nothing has changed, report the blocker, follow-up already attempted and what happens next.

Agree when the search should be reviewed, narrowed or stopped if suitable candidates are not emerging. A reporting deadline promises visibility, not a successful shortlist by that date. For replacement suppliers, use the supplier qualification guide to define the evidence gates. Once production starts, use the production update guide for production-specific content.

Define immediate exception alerts

Agree that exceptions are reported when discovered, without waiting for the scheduled update. List triggers such as a candidate withdrawing, a changed quotation, a missed sample milestone, conflicting evidence, an unapproved substitution or a suspected payment problem. Define the urgent contact route, out-of-hours cover and what happens if the buyer cannot be reached.

The initial alert should state what is known, what remains unconfirmed, the likely effect, any action paused and the decision needed. Do not delay it until a full investigation is complete. Agree a separate deadline for the supporting evidence and recovery proposal, and confirm telephone discussions in the project record.

Make buyer decision requests actionable

Label a decision request clearly. Include the exact question, relevant specification or quotation revision, available options, the sourcing team's recommendation and the effect of each option on cost, timing or suitability. Name the buyer authorised to decide and give a response deadline with its time zone.

Agree what waits while a decision is outstanding and when a reminder escalates to the buyer's backup contact. Set the reporting arrangement so silence leaves the affected action on hold unless a specific action has already been authorised. Record the buyer's answer and any revised milestone; do not silently move the reporting deadline because the buyer replied late.

Escalate missed updates and record recovery

Agree the escalation route in advance: report owner, backup contact, then a named manager if the recovery deadline is missed or failures recur. When an update is overdue, ask for the current status, reason, missing evidence and a firm replacement deadline. UK government contract-management guidance flags delayed or inaccurate reporting as a potential delivery-risk warning.

Keep the original deadline and actual delivery time in the project record. If an update arrives without the agreed content, identify the missing items and request completion. Repeated failures should trigger a review of workload, cover and reporting methods. Close the escalation after the missing information arrives and the corrective action is agreed, rather than merely after a reply.

Frequently asked questions

How often should a sourcing agent update me?

Agree a cadence that matches the search stage and your next decision. Require an update even when progress is limited, plus immediate alerts for the exceptions you have listed.

What should a supplier search update include?

Candidates approached, responses, rejection reasons, outstanding evidence, blockers and the next action with its owner and deadline. Separate factory claims from completed checks.

What should I do if my sourcing agent misses an update?

Contact the named owner, request the current status and a replacement deadline, then follow the agreed backup and manager escalation route. Keep the original deadline in the record.

Does no reply mean I have approved a sourcing decision?

Agree that silence leaves the affected action on hold unless you have already authorised that specific action. Name a backup decision-maker and record any approval explicitly.
