Own premises or UK outsourced fulfilment?

Use your own premises when available space, reliable staff and hands-on order work make the full cost worthwhile. Outsource when a provider can handle your order pattern and peaks at an acceptable total cost and service level. Compare worked scenarios before committing. Factory packing instructions can be coordinated by Cambridge China Bridge.

Start with workload, not an order threshold

A third-party logistics provider, often called a 3PL, stores stock and performs agreed fulfilment tasks. There is no useful universal order-volume threshold for outsourcing. Record orders, items per order, product variants, parcel sizes, wholesale deliveries and returns. Measure receiving and packing work as well as dispatch. A bulky or personalised order can need more labour than a straightforward parcel.

Build quiet, normal and peak scenarios from your own trading records or clearly labelled forecasts. Own premises may suit manageable, predictable work with spare capacity. Outsourcing may suit variable demand or work that would otherwise require more space and recruitment. Once you choose outsourcing, use choosing a UK warehouse for provider selection.

Count staffing and usable space honestly

For own premises, identify who receives goods, picks orders, packs, handles carrier collections and processes returns. Include supervision, training, absence cover and the owner's time. Check whether shipment arrivals clash with dispatch work. Treat space occupied by imported stock as a cost even when you already rent it: consider what other work it displaces.

As an employer, you must protect workers from injury risks arising from hazardous manual handling. Include handling equipment and safe working arrangements in the own-premises plan. For outsourcing, ask how the provider covers peak work and absences, and name someone in your business to manage stock queries and service exceptions.

Compare complete operating costs

Use the same stock and order assumptions for both options. Separate costs that continue whichever option you choose from costs that change. Existing rent is not automatically a saving from outsourcing; include it while it remains payable. Keep product purchasing and import costs outside the fulfilment comparison unless the proposed arrangement changes them.

Calculate the total cost for each scenario, then divide by dispatched orders to compare cost per order alongside service performance. Include implementation and stock-transfer costs separately, plus the cash needed before trading receipts arrive. Request a worked provider bill rather than comparing headline pick fees. Test slow sales, a promotion and unusually heavy returns.

Choose the control you actually need

Own fulfilment gives direct access to stock and packing decisions, but depends on your staff following a repeatable process. Outsourcing adds a handover between your sales channels and the packing bench. Test stock updates, cancellations, duplicate orders and tracking before moving live orders. Keep access to stock and order records under either arrangement.

List tasks needing your judgement, such as gift packing, substitutions, urgent orders or inspecting returned goods. Check whether a provider can perform them consistently and how exceptions reach you. Turn customer promises into measurable operating commitments using warehouse service levels. Consider split fulfilment only if the benefit justifies stock reconciliation and extra transfers.

Trial returns and the China handover before deciding

Compare how quickly each option can inspect a return and send evidence to the person making the decision. Own premises may help when products need specialist judgement; outsourcing may help when routine returns would interrupt dispatch. Retain decisions about doubtful stock and customer remedies within your business, with clear instructions for whoever handles the parcel.

Run representative orders and returns through the proposed process. Record staff time, actual charges, errors and unresolved questions, then update the comparison. Send the chosen packing and labelling brief to the factory before shipment. Cambridge China Bridge's staff in China can coordinate that brief. If returns suggest a production defect, follow faulty goods and supplier claims.

Frequently asked questions

How many orders justify outsourcing fulfilment?

Use your actual workload and full costs rather than a universal threshold. Compare quiet, normal and peak periods, including receiving, packing complexity, returns and absence cover.

Is fulfilling orders myself cheaper than a 3PL?

It can be, but include owner time, staffing cover, space, equipment, software, packaging and errors. Compare that total with a worked provider bill using the same orders and stock.

Can I keep specialist orders in-house?

Yes, as an operating choice. Check whether separate stock pools, transfers and order routing add more work than the specialist service saves.

What should I test before moving stock to a provider?

Trial representative orders, cancellations and returns. Check stock updates, packing decisions, tracking, exception handling and actual charges before committing the remaining stock.
