Getting started

When is it too late for a seasonal China order?

Work backwards from when usable stock must be available, including receiving and campaign preparation. Compare the original order's remaining work with the latest dates for securing alternatives. Set your decision deadline before waiting would close the fallback you need. Share that deadline with Cambridge China Bridge.

Define the commercial deadline

Start with the date stock must be ready for customers, rather than the vessel's arrival or the factory's completion date. Allow for warehouse receiving, checks, assembly, allocation and dispatch preparation. Separately record when campaign artwork, retailer bookings and customer communications become difficult to change.

Define the minimum usable quantity and product range that make the launch worthwhile. Decide whether a smaller launch still serves the campaign or leaves missing sizes, incomplete sets or unusable displays. Use the seasonal buying guide for the wider programme; this calculation determines when to stop backing the original launch.

Work backwards through the remaining work

From the sale-ready deadline, work backwards through receiving, domestic delivery, customs clearance, transport, collection, packing, inspection and unfinished production. Include outstanding sample approvals and product checks. Ask the responsible party for the duration, available appointment or booking, dependencies and evidence behind each estimate. Use the shipping lead-time guide to build the transport portion.

Put the work on a calendar using actual factory, carrier and warehouse operating days. Add an allowance for specific unresolved risks, such as possible rework or an unconfirmed collection. Count sequential tasks together; where tasks genuinely run in parallel, use the branch that finishes latest. This gives the latest workable date for each remaining milestone.

Calculate when the fallback closes

Build a separate backwards plan for each alternative. For UK stock, confirm the exact available quantity, suitability, reservation expiry and delivery arrangements. For a revised campaign, establish the latest change dates with your sales channels. For a later window, check whether the goods remain useful and what storage, finance and relabelling would involve.

For each fallback, identify the latest date you could authorise it and still make it work. Choose the fallback you intend to protect. Your decision deadline is the earlier of its latest authorisation date and the next original-order milestone where failure would make the launch unworkable. Bring the deadline forward if stock reservations or campaign commitments expire sooner.

Use evidence to make the decision

At the deadline, continue only if the original order has met its due milestones, the remaining route fits the sale-ready date, and the extra cost is commercially acceptable. Missing evidence is an unresolved assumption. If you need to establish actual production status, use the factory delay guide before deciding.

Stop pursuing the original launch when a required milestone slips beyond its latest workable date, recovery depends on unconfirmed bookings, or waiting would sacrifice the fallback you need. Compare future spending, expected sales, markdown exposure and leftover stock. Money already spent is relevant to cash flow, but does not make another rescue payment worthwhile.

For consumer products, sales should wait until compliance with product safety regulations has been appropriately demonstrated. Keep that gate in both the China-order and UK-substitute plans. A local substitute needs its own suitability and product evidence; its location alone does not settle those checks.

Choose and record the replacement plan

Choose the route that still serves an achievable selling opportunity. Record what happens to the original order separately, including the balance quantity, revised delivery plan and stock disposition. Before assuming cancellation or payment changes are available, review the agreed terms and obtain appropriate advice.

Write down the decision date, owner, required evidence, chosen fallback and spending authority. Agree who will secure replacement stock and change customer messages. Share these constraints in your sourcing brief, so Cambridge China Bridge's staff in China can follow up against the milestones that matter.

Frequently asked questions

How do I calculate my last decision date?

Work backwards from sale-ready stock for the original order and your chosen fallback. Decide before either a critical original milestone becomes unworkable or the fallback's latest authorisation date passes.

Should I wait for another factory update?

Only if waiting preserves your chosen fallback. Set the evidence required and the response deadline. An unsupported completion promise should not move your decision date.

Can air freight save my seasonal launch?

Check when suitable goods will actually be ready, carrier acceptance and delivery to your premises. Faster transport cannot remove unfinished production, product checks or warehouse preparation.

Should I buy UK stock if my deposit is paid?

Compare the future cost and likely sales of each workable route. Include the original stock arriving later and check agreed order terms. A paid deposit alone is not a reason to keep funding the original launch.
