Hardware Prototype to First Production Run in China

Before a first production run in China, validate the design, production materials and tooling, then check the intended process through a pilot build. Release production against controlled files, approved components, test results and an agreed reference sample. Plan destination-market compliance from the start.

Start with a production brief, not just a working sample

Do not treat a working prototype as evidence that a factory can repeatedly manufacture, test and pack the product to your requirements. Before requesting production quotes, define intended use, destination markets, critical functions, materials, dimensions, operating conditions, packaging and acceptance criteria.

Whether you are an individual inventor, a small business or an established procurement team, assign someone to approve design changes, spending and stage completion.

Prepare controlled drawings, a bill of materials, software or firmware versions where relevant, and a list of unresolved questions. Identify what the supplier may develop and what it must manufacture exactly as supplied. Use turning a prototype into a Chinese factory brief for the detailed handover.

The stages: prove the design, then prove the production process

Use EVT, DVT and PVT as labels for the suggested engineering, design and production validation activities below. Define their meaning in your agreement, including the purpose, deliverables and release conditions for each build.

Choose build quantities around the questions you need to answer, the tests that consume samples and the manufacturing risks. Agree a project-specific price and schedule after the factory has reviewed the design and process.

Separate NRE, setup charges and recurring unit costs

NRE means non-recurring engineering. Ask the supplier to itemise any proposed design adaptation, firmware development, test-equipment programming or fixture design under that heading. For setup charges, request the scope of machine preparation, line configuration, programming or changeovers.

Separate engineering, prototype fabrication, tooling, fixtures, testing, pilot production, packaging and recurring unit prices in the quote. State which deliverables each payment buys, what counts as acceptance and whether later orders incur another setup charge.

Agree how design changes, failed trials and extra tooling iterations will be quoted and approved. Specify contractual rights to design files, software, tooling and transfer assistance expressly, alongside the development charges.

Release tooling and test fixtures against defined requirements

Before authorising production tooling, review manufacturability and identify design features whose later modification would require substantial tooling changes. Decide which uncertainties to investigate with 3D printing, CNC machining or soft tooling.

For moulds and other dedicated tools, agree ownership, identification, storage, maintenance, access, permitted use and transfer arrangements. Link acceptance to the resulting parts and agreed records. See injection moulding tooling cost and ownership for the narrower tooling questions.

For test fixtures used to position, connect or measure the product, define the checks, pass limits, maintenance and calibration where applicable. Challenge the test method with known passing and failing units, and record whether it correctly distinguishes them.

Control component substitutions before they reach the line

Before approving a proposed equivalent component, review fit, performance, firmware compatibility, reliability and the relevance of existing compliance evidence. Do not base approval solely on a matching headline specification.

Create an approved component and supplier list identifying authorised component manufacturers, exact part numbers and approved supply channels. Keep approved alternatives in the controlled bill of materials, including any restrictions on their use.

Require written change notices before substitutions or changes to materials, component sources, firmware, tooling or production processes. Each notice should identify the reason, affected revisions and batches, technical differences, required testing, compliance review and proposed introduction point.

Name the buyer's authorised approver. Require the factory to hold affected work until approval, separate old and new stock, and record which revision went into each batch. For electronics file preparation, use PCB and PCBA files: Gerber, BOM and CPL.

Use the pilot run to expose production problems

A pilot run should exercise the intended production route, operators, materials, tooling, fixtures and packaging as closely as practical. Record departures and limit your conclusions to the process actually tested.

Track units started, units passing without rework, defect types, scrap and rework. Check assembly mistakes, cosmetic consistency, firmware loading, traceability and packaging protection as applicable. Investigate recurring failures rather than judging the build only by the finished samples selected for you.

Agree a written release decision after reviewing the results. Open issues need an owner and a disposition: fix and retest, accept a documented deviation where appropriate, or hold production. Check any proposed deviation against applicable legal requirements before approving it.

Approve a golden sample with a controlled specification

For this workflow, use a golden sample as an identified, approved physical reference for the product. Record its design revision, materials, finish, firmware where relevant, approval and any limitations. Keep matching references accessible to the buyer and factory.

Use the sample alongside drawings, tolerances, test limits and packaging specifications. Assess material properties, reliability and legal compliance through the applicable tests and documentation rather than visual comparison alone.

If the approved configuration changes, decide whether a replacement sample and further testing are required. Production acceptance should refer to the applicable revision, not an unlabelled sample from an earlier development build.

Plan compliance before design choices become expensive to change

Identify destination markets, product category, intended users and applicable requirements during the production brief. Ask a suitable testing or compliance specialist which assessments, documents and markings apply, whether independent assessment is required, and which design changes need further evaluation.

Use development builds for early risk checks, then agree which tests need specimens representative of the released product. Reserve the necessary samples and documentation before the pilot build. Review whether any report for a different model, material or component configuration applies to the released product.

For the EU, Your Europe explains that importers must check the manufacturer's applicable conformity assessment, technical documentation, marking and traceability before placing products on the market. US CBP guidance says importers must meet other relevant agencies' requirements and obtain licences or permits where required. Check each destination separately.

Prepare a second source without assuming a copy is qualified

Keep an organised transfer package containing released files, approved components, test methods, fixture requirements, reference samples and change history. Confirm your contractual access and usage rights before promising these materials to another factory.

Review the second factory's equipment, processes and upstream suppliers. Qualify its output and production controls against your requirements, and assess whether existing compliance evidence covers the proposed arrangement before releasing orders.

Use second-source supplier qualification for the detailed qualification workflow. Decide which components or processes need an alternative based on the consequences of a supply interruption.

Import planning: a short UK valuation checklist

For a shipment into Great Britain, give your customs adviser the goods invoice and separate engineering and tooling agreements. HMRC's Method 1 guidance requires additions, where not already included, for qualifying buyer-provided tools and moulds and overseas design work necessary for production; it excludes research and preliminary design sketches. Check the treatment of separately invoiced charges.

HMRC bases import VAT valuation on customs value, adding applicable import duties and qualifying incidental expenses without counting costs twice. Transport and insurance extend to the first UK destination and a further UK destination known at importation. Check classification, origin and valuation before calculating tax; no rate is assumed here.

For other destinations, check the destination customs authority's rules. Build the import documents, product documents and delivery responsibilities into the production release so shipment planning begins before the goods are ready.

How Cambridge China Bridge can help

Prepare your prototype, current files, destination markets and unresolved production questions for a discussion with Cambridge China Bridge through the product development service. Ask which factory capability reviews, development coordination, quotation comparisons, sample approvals and production checks can be included in the proposed scope.

Agree deliverables, approval authority, exclusions and charges before commissioning work. Ask the written quote to specify whether factory audits, goods inspections and any third-party work are included or charged separately, and require approval before additional charges are incurred.

Frequently asked questions

Can I send my working prototype straight to a factory for production?

Use it to start the discussion, but supply measurable requirements and controlled files as well. Resolve manufacturing, component, testing and compliance questions before authorising the first production run.

Do I need separate EVT, DVT and PVT builds?

Agree how you will prove the engineering, the intended design and the production process. Decide whether separate builds are needed to answer those questions, and record the acceptance criteria.

How much will development cost, and how long will it take?

Request a project-specific quote and schedule after a technical review. Ask the supplier to identify design work, tooling, component availability, testing, iterations, assumptions and approval points.

What am I buying when the factory charges NRE?

Ask for an itemised scope, deliverables and acceptance criteria. Also agree rights to files, firmware and fixtures, and whether design changes or later builds trigger additional charges.

Can the factory use a cheaper equivalent component?

Apply your agreed approval process. Require the exact proposed part, technical differences, affected batches and testing or compliance implications before authorising the change.

Does approving a golden sample mean the whole order is acceptable?

Treat sample approval and batch acceptance as separate decisions in your agreement. Require the production batch to meet the released specification and agreed inspection, testing and record requirements.

When should I arrange product testing or certification?

Identify applicable requirements during the brief and review risks during development. Agree representative samples and assessment timing so the required work is complete before the relevant legal deadline for import or sale.

Can I move production if I paid for the mould?

Check the contract for ownership, release, access and transfer terms. Confirm rights to necessary files and fixtures, and qualify the receiving factory's process and resulting parts before approving production.
