How to compare Chinese factory samples fairly

Give each sample an anonymous code, agree the trial conditions and scoring rules before testing, and record observations before revealing suppliers or prices. Agree the comparison before samples arrive

Start with the same written specification for every factory. Define the intended use, essential acceptance limits and features you will score. Ask suppliers to identify deviations and explain whether their samples use the proposed production materials and process. Compare equivalent sample stages; our sampling guide explains those stages.

Write the trial instructions and decision rules before opening the samples. Separate essential pass or fail checks from preferences such as appearance or handling. Choose a scoring scale with written descriptions for each rating, and agree any weighting in advance. A preferred finish must not compensate for failure of an essential requirement.

Hide supplier identity without losing traceability

Appoint a coordinator who keeps the supplier-to-code register away from evaluators. Give each physical sample an arbitrary letter code unrelated to supplier names, price or arrival order. Record its specification revision, declared materials, sample stage, receipt condition and photographs in the register.

Cover supplier branding where practical without damaging the sample or obscuring warnings needed for safe use. Keep original packaging and documents separately. Evaluators should receive coded samples and trial instructions, with supplier names and quotations withheld. If a distinctive design reveals its source, record that anonymity was incomplete.

Run identical trials and record exceptions

Use the same preparation, equipment, settings, environment and trial duration for comparable samples. For a closure, this could mean the same fitting and opening procedure; for a fabric, the same washing and drying procedure. Set product-specific conditions in the protocol rather than changing them to suit a sample. Rotate trial order between evaluators to reduce order effects.

Record observations immediately, including measurements, defects, photographs, evaluator and trial conditions. Keep unused comparison samples separate from samples altered by testing. Stop unsafe trials. If equipment fails or conditions change, mark the result invalid and repeat affected comparisons under the agreed conditions. Give revised samples new codes and retain their earlier results.

Use a scorecard that explains the result

Copy the fields below into a sheet, with a separate record for each coded sample and criterion. Evaluators should score independently before discussing results. Keep measured results distinct from opinions. Mark missing evidence as not assessed, and hold the decision if an essential check remains unresolved.

Calculate preference totals using the agreed scale and weighting, keeping essential failures visible beside them. Preserve individual scores and record reasons for disagreement. If candidates remain tied, use a further trial agreed before it starts. Do not change the weighting after discovering which supplier would benefit.

Reveal suppliers after recording the assessment

Lock the assessment before revealing supplier names and prices. Then compare the eligible candidates' quotations, investigate deviations and record why the selected supplier fits the requirement. If none meets the essential checks, request changes rather than choosing the least unsuitable sample.

A comparison score does not demonstrate legal compliance. Government guidance says buyers must be able to demonstrate that imported products comply with relevant regulations and meet safety requirements before placing them on the market. Keep that evidence review separate from preference scoring.
