How to rework defective imported stock in the UK

Quarantine the affected stock, preserve evidence and agree the repair method and costs before work starts. Trial the instructions with a suitable contractor, then verify repairs against written acceptance criteria before releasing stock. Use factory-side support from Cambridge China Bridge.

Quarantine stock and decide whether rework is suitable

Block affected stock from picking and dispatch in your stock system, and separate it physically. Label its status and record product, batch, carton and location references. Keep untouched examples of each defect, with photographs linking the fault to the stock identity. Use the faulty-goods claims guide for rejection and claim options before authorising alterations.

Distinguish cosmetic defects from faults affecting safety, function or durability. Products should only be sold once compliance with product safety regulations has been appropriately demonstrated. For products already on the market, monitor usage and report identified risks to your local Trading Standards service. If safety is uncertain, keep stock on hold and obtain product-specific advice before choosing a repair.

Approve a repair instruction and a trial

Write a controlled instruction showing the original defect, permitted repair, approved parts and materials, tools, handling precautions and acceptance checks. Include photographs of acceptable and unacceptable results. Identify its revision and who can approve changes. Tie the result to the agreed product specification, rather than a contractor's view that it looks better.

Ask the factory to confirm the method and replacement parts in writing. Agree with the seller who authorises the work, pays each cost and handles unsuccessful repairs. Have a suitably qualified product specialist review safety-sensitive changes. Run a trial, inspect the result and approve the instruction before the contractor processes the remaining stock. Stop if the trial reveals another defect.

Select and brief the UK contractor

Choose for the actual operation: relabelling, stitching, component replacement and electrical repair need different capabilities. Ask for evidence of comparable work, suitable equipment, operator training and relevant insurance. Check how the contractor separates stock, controls supplied parts, records work and handles failed units. Clarify whether any work will be subcontracted and require your approval before it is passed on.

Request a written scope covering collection, storage, repair, testing, packaging, transport and reporting. Define who supplies parts, who bears damage during handling and how extra work is approved. Give the contractor a stop-and-query rule for unexpected faults or missing instructions. Identify the person who can authorise changes and the buyer representative who can release stock.

Verify repairs before releasing stock

Set the inspection and test plan before work starts. Match checks to the defect and the risks introduced by repair, including function, finish, labels and packaging where relevant. Decide which checks apply to every repaired unit and where sampling is suitable. Use a verifier separate from the repair operator, with appropriate competence and equipment. Agree any laboratory work before committing the batch.

Reconcile stock received, repaired, passed, failed, retained as evidence and returned. Link results to batch or unit identities and the repair instruction revision. Keep failed and unverified goods blocked. Release only the stock covered by a signed verification record. Maintain the connection to original factory batches using batch traceability.

Preserve the claim file and prevent recurrence

Keep original photographs, delivery records, specifications, supplier correspondence and untouched defect samples alongside the repair records. Record sample custody and agree any destructive testing before it happens. Ask the seller and any relevant insurer whether they want to inspect before alteration. Keep replaced components where safe and practical; otherwise agree and document their disposal before evidence is lost.

Separate authorised estimates from actual invoices, payment evidence and supplier reimbursements. Record labour, parts, transport, storage, testing and unsuccessful repairs against the affected stock. Avoid signing a settlement or full acceptance statement without reviewing its wording. Successful UK rework does not establish that factory production has improved: use supplier corrective-action closure evidence to address recurrence.

Frequently asked questions

Can I repair faulty imports before the supplier agrees?

Seek written agreement on the method, costs and evidence first. Altering stock can remove proof of the original defect and create a dispute over whether the work was authorised.

Can my warehouse do the rework?

For suitable tasks, if it has the skills, equipment, stock controls and reporting needed. Ask it to demonstrate the approved method on a trial before authorising the remaining stock.

Who should sign off repaired stock?

Name a buyer representative with release authority. Base sign-off on recorded checks by a competent verifier separate from the repair operator, with failures still quarantined.

What evidence should I keep for a rework claim?

Keep untouched defect samples, original photographs, batch identities, written approvals, repair and test records, invoices, payment evidence and correspondence about reimbursement.
