Getting started

Pooling a China order: withdrawals and missed payments

Before pooling a China order, agree when members commit, when money must clear, who may authorise spending and how withdrawals are handled. Set a process for unpaid balances, evidenced cancellation costs, replacement members and refunds. Ask Cambridge China Bridge to confirm supplier change and cancellation terms.

Set the commitment point before collecting money

Circulate a written participation agreement with the goods list and current quotation. Distinguish expressions of interest from permission to place the order. Set dated deadlines for accepting the specification, clearing the deposit and paying the balance. Explain when the organiser may commit funds, what changes need fresh approval and what happens if the group cannot reach the supplier’s minimum order.

Name the buyer contracting with the supplier and clarify whether the organiser buys for resale or arranges members’ purchases. Use our seller or agent guide for those roles. Keep the withdrawal agreement alongside the member schedule described in our combined orders guide, which covers importing and shared shipment costs.

Agree what happens when someone misses payment

Specify how the organiser sends payment reminders, the final response deadline and the next action. Before supplier commitment, an agreed approach could be to remove an unpaid allocation and seek a revised quotation. After commitment, ask what can still be stopped or changed before promising that removing a name will remove its cost.

Decide whether anyone may advance a missing payment, how repayment would work and who approves that advance. Do not assume the organiser or remaining members will cover the shortfall. Agree whether to seek a replacement, reduce the order or ask the supplier to pause. Confirm any pause with the supplier rather than assuming production has stopped.

Separate supplier costs from the group’s settlement

Before ordering, ask for written cancellation and quantity-change terms at each production stage. If someone withdraws, request a dated breakdown distinguishing money already paid, further amounts claimed, recoverable materials and avoided work. Ask about returning unused materials, removing personalisation or reselling finished goods. Agree how the group will allocate any evidenced residual cost; do not use the deposit amount as an automatic penalty.

Keep the group’s internal procedure separate from any UK trader-to-consumer contract. For such contracts, Competition and Markets Authority guidance says businesses must take reasonable steps to reduce cancellation losses, for example by reselling goods or services. Our club consumer rights guide explains why the buyer and purchase purpose matter. Seek advice if the organiser’s status or a proposed deduction is disputed.

Define how a replacement member takes over

Agree who may propose a replacement and who approves them. Give the incoming member the specification, condition of any finished goods, remaining costs and delivery arrangements. Confirm whether the existing allocation can transfer unchanged; ask the supplier before accepting changes to size, colour, branding or quantity.

Record the outgoing member’s payments, the incoming member’s contribution, any balance still due and who receives the goods. State when the group will treat the handover as complete and settle the outgoing member’s account. Check separately whether supplier approval is needed. As the agreed accounting method, credit replacement proceeds against the same shortfall before calculating any remaining deduction.

Allocate refunds by what the money relates to

Agree a settlement method before ordering: reconcile the withdrawing member’s payments against their agreed share of evidenced costs, allowing for replacement payments and supplier recoveries. Attribute a refund for particular goods to the affected allocation. For a shared charge, reverse the original allocation method. Identify who funded any temporary advance so repayment does not go to someone who never bore that cost.

Distinguish a promised supplier refund from money received, and a future-order credit from cash. Agree how to handle bank charges, currency differences and later recoveries. Send a statement showing receipts, deductions, supporting records and any unresolved amount. Set a review date and a route for questioning the calculation; do not describe the account as final while a supplier recovery remains outstanding.

Frequently asked questions

Can a member withdraw after the group order is placed?

Check the agreed withdrawal procedure and ask the supplier what can still change. Record remaining costs and recoveries before calculating a settlement. Do not promise a full refund before checking the order’s position.

What if a club member does not pay the balance?

Follow the agreed reminder and response deadlines. Check supplier options, then use the approved shortfall plan. Record any advance separately rather than assuming the organiser or other members will pay.

Can someone else take over a member’s China order?

Ask the supplier whether the allocation can remain unchanged. Obtain the replacement member’s written acceptance and payment, then record the handover and the outgoing member’s settlement.

Who gets a supplier refund after someone leaves?

Match the refund to the affected goods or original shared charge. Account for replacement payments and temporary advances, then issue an updated statement to everyone affected.
