How to escalate a supplier quality complaint
Ask the salesperson to name the manager who can approve your proposed remedy. Send that person a concise evidence pack, request a decision by a stated date, and record approvals, refusals and outstanding actions in writing. For support coordinating with the factory, contact Cambridge China Bridge.

Move the complaint to someone with authority
Escalate when the salesperson says they cannot approve rework, replacement, a credit or another remedy, or keeps forwarding your complaint without a decision. Ask for the decision-maker's name, role and contact details, and confirmation that they can authorise the remedy you want. Keep the salesperson copied so the handover is visible.
Address the complaint to the business you placed the order with. If a sourcing seller supplied the goods, ask its manager to own the response and coordinate with the factory. A factory contact may explain the defect without being able to approve the seller's proposed settlement.
Prepare a concise management pack
Lead with the decision needed: identify the order and affected batch, summarise the mismatch against the approved specification, state where the stock is, and explain the business impact. Attach labelled photographs, the relevant specification or sample approval, inspection findings and the earlier complaint thread. Separate confirmed findings from estimates and points still being investigated.
State your preferred remedy and any acceptable alternative. Explain how you calculated the affected quantity and claimed costs, with supporting records. Keep the summary short and put detailed evidence in labelled attachments. For recurring defects and specification control, use the guide to slipping supplier quality.
Request a decision by a clear date
Write: “Please confirm who can authorise this remedy and provide your written decision by [date]. If investigation is still needed, please identify the missing evidence, who will obtain it and the proposed decision date.” Choose an actual calendar date and specify the time zone if timing affects warehouse or shipping arrangements.
Ask the manager to approve the remedy, reject it with reasons, or propose a specific alternative. Request acknowledgement that the pack has reached them. Treat your requested response date as a management request unless an existing agreement sets the timetable. Do not describe an acknowledgement or “we are checking” as approval.
Track decisions and delivery separately
Keep a shared decision log showing the issue, evidence version, requested remedy, decision-maker, response date, written decision, action owner and completion evidence. Record disputed points separately. After a call, send a written recap and ask the participants to confirm or correct it; keep unconfirmed points marked as pending. For suspected falsification, see our guide to investigating fake supplier quality records.
When a remedy is approved, record its scope, who pays each agreed cost, what happens to affected stock, and how completion will be checked. A promised replacement is still pending until delivery and acceptance are recorded. Use corrective action closure evidence to check the underlying defect, separately from the commercial settlement.

Follow up when management does not decide
If the requested date passes, send the same pack with a short update listing unanswered decisions and any changed impact. Ask the named manager for a revised decision date or referral to someone with greater authority. Check the order terms for an agreed complaint route before choosing further action, and seek advice before changing payment arrangements or accepting settlement wording.
Where your seller is a UK business, the guide to a goods dispute with a UK seller covers the next stage. Cambridge China Bridge's staff in China can help coordinate factory discussions and evidence gathering; ask for the named person responsible for reporting progress back to you.
