How to challenge a retailer's logistics deduction
Match each deduction to the agreed delivery requirement, the retailer's evidence and your shipment records. Check the calculation and dispute deadline, then submit a focused challenge through the required channel and retain its acknowledgement. Factory dispatch evidence can be coordinated by Cambridge China Bridge.

Identify the deduction and protect the deadline
Ask for the deduction reference, affected invoice and purchase order, delivery location, alleged failure, charge calculation and supporting records. Reconcile the notice with the remittance advice so you can see what was actually withheld. Separate unrelated allegations instead of answering a general complaint about delivery performance.
Find the dispute deadline, what starts it running, the submission channel and required attachments in the retailer's supplier terms or portal. Record the cut-off and submit the available evidence before it. If records are missing, request them and ask for an extension in writing; do not assume that a request pauses the deadline.
Find the agreed requirement for this order
Collect the accepted purchase order, supplier agreement, delivery manual, deduction schedule and written amendments. Ask the retailer to identify the clause and document version supporting the charge. Check whether the alleged requirement concerns dispatch, arrival at the gate, unloading or receipt into stock. Compare any revised instructions with the booking and order correspondence.
Keep the retailer's claim against your business separate from any recovery you seek from the factory or carrier. Compare their own agreed responsibilities before passing on a charge. See purchase order versus supplier terms for the underlying terms question.
Match the allegation to evidence
Build a delivery chronology using original records. Retain booking confirmations and changes, dispatch documents, carrier tracking, gate records and proof of delivery with their references and timestamps. Check time zones and distinguish arrival from unloading. Factory dispatch on schedule alone does not demonstrate arrival within the retailer's booked window.
Use the table to request evidence for the specific allegation. Link every attachment to the affected shipment. For future preparation, see pallets for retailer delivery and shipping marks on cartons.
| Allegation | Agreed requirement | Records to compare |
|---|---|---|
| Late arrival | Confirmed delivery window, booking changes and arrival milestone | Booking acknowledgement, carrier tracking, gate check-in, queue records and proof of delivery |
| Missing or incorrect label | Approved label content, placement and affected packaging level | Approved artwork, batch-linked packing photographs, inspection records and retailer receiving photographs |
| Incorrect carton count | Ordered quantities, carton pack size and approved split deliveries | Packing list, loading tally, dispatch notice, signed delivery note, receiving count and discrepancy report |
Submit a specific challenge
State the deduction reference, what you dispute and the correction requested. For each allegation, set out the agreed requirement, what the records show and the relevant attachment. Ask the retailer to explain conflicting timestamps, identify the allegedly unlabelled cartons or reconcile its receiving count. A generic signed delivery note may not establish carton count or label condition.
Recalculate the charge using the cited schedule, checking its charging unit, affected quantity, duplicate entries and any agreed cap. If part of the claim is supported, identify that part separately. Submit through the specified channel, save the complete submission and acknowledgement, and request written confirmation of the decision and any resulting credit.

Escalate and improve the next dispatch
If the challenge is rejected, ask for a reasoned response addressing your evidence and use the retailer's stated escalation route. Track any promised credit through to the account reconciliation. For an unresolved payment dispute, check whether the Small Business Commissioner can assist; its recommendations are non-binding. Seek professional advice if the disputed terms or amount justify it.
Cambridge China Bridge's own staff in China can coordinate packing, label and loading records against your agreed dispatch brief. Keep those records linked to the order and require fresh evidence after repacking. Use checks before paying the supplier balance for the earlier payment checkpoint.
Frequently asked questions
Can I dispute a retailer deduction without all the evidence?
Submit the available evidence through the required channel before the stated deadline. Identify missing records, request them and ask for an extension. Keep acknowledgement of your submission.
Does proof of delivery defeat a carton shortage claim?
Check what it records. A signature acknowledging delivery may not confirm carton quantity. Compare the signed count and any reservations with the loading tally and retailer's receiving records.
What if the retailer changed my delivery booking?
Attach the original booking, the change and its acknowledgement. Compare the allegation with the confirmed window and ask the retailer to explain which booking its charge uses.
Can I pass the deduction straight to my Chinese factory?
Compare the factory's agreed obligations with the actual failure first. Keep the retailer dispute separate and document the cause, supporting records and requested remedy before approaching the factory.
